Talk me off the ledge?
I just got the updated estimate from our (wonderful) contractor after we’d added a ton of scope (some necessary structural stuff, some not), and, frankly, it’s now way more money than we want to spend on this renovation.
Would any of you here who have experience doing your own renovations and making these hard trade-offs be open to sitting down with me and walking through this estimate to figure out where to best cut it down? I am out of my depth. In exchange for your time and wisdom, I will pay for lunch at the restaurant of your choosing. Haaaalp.

I can tell you a renovation money saving secret, but shhhhh. Woodwork can look good painted. Especially when made from paint grade lumber. I keep seeing folks strip down wood and featuring joints and fills never intended to be seen. Well it’s a look I guess, but to me it says “I know nothing about carpentry.” If you have some really nice 1890s mahogany stuff you want varnished, then yes you can wait on that. Better to do a good job than a cheap one. Finishing wood well is a thing. I often see woodwork shining in polyurethane like a starter rental apt.
I’d be interested to see what he’s charging for the big ticket items. Maybe we can tell you where to cut back.

I agree with booisgolden. If possible do these later: replacing windows, striping paint off molding, and refinishing floors. You might also get a better result and price by hiring someone specialized and directly later to do the work. For example some window and skylight companies don’t warranty the product unless you hire someone on their vendor list to do the installs.

Agree with a lot of comments, especially around mechanicals, plumbing. You can probably pass on the HVAC…as that is a big cost driver but then again if you ever want to do HVAC, doing it during the reno will be least disruptive. Some unexpected but must do expenses we encountered was ‘lead’ reading on floors…which meant ripping out all the floors and putting new ones in.

@wonderednow regarding stripping mouldings, replacing windows, and refinishing floors — we have done all/are still doing these over time while in house. We would have LOVED to have it all done before move in but a strict budget forced us to do in phases, especially with my Marvin Ultimate taste on a Crystal window budget. We also found a bunch of detail and inlaid floors we didn’t know we had that forced us into doing it in phases. IF holding out for quality materials/labor means putting some stuff off until the bank account is replenished, definitely wait. We’re glad we did.
It’s inconvenient but not the end of the world. Currently, I have some our casing and other moulding from the first floor off for stripping and it’s no biggie. If you have the wherewithal to DIY some of this stuff, definitely do – much of it takes less skill than patience and time.

I agree with Brooklynreno, lurker, urbandad, etc. Don’t skimp on mechanicals and structure. Don’t nickel and dime your way back to budget. Leave yourself room for surprises, etc.
If your plan involves new kitchen cabinets, that can be a big ticket item. If leaving the existing set is not an option, consider ikea. You can save thousands over most of the standard “semi-custom” lines.
